A practical scenario
For an internal policy assistant, a successful demo might answer ten curated questions. A production candidate must also respect employee permissions, identify replaced policies, handle unsupported questions, and provide a useful route to HR. Capture these requirements before widening access.
Design the first version
Assign an owner for source documents, an owner for application operations, and an owner for user complaints. Version prompts, retrieval settings, and test cases together. Release first to a small group, then increase access using explicit acceptance gates. Keep the previous configuration available for rollback.
What to test and measure
Monitor failed retrievals, stale sources, tool errors, response latency, and manual escalations. Define alerts around user impact rather than every technical exception. Rehearse a fallback that disables actions while preserving a contact route. A production launch is ready when staff can operate the failure paths as confidently as the happy path.
